Service 01 — Commercial Leadership

Your managers are
inspecting activity.
They should be shaping thinking.

The single highest-leverage point in any commercial organisation is the layer of people who manage the sellers. Improve a seller and you improve one pipeline. Improve a manager and you improve every pipeline they touch, permanently.

Management layers of 3–30 leaders

The Problem

Recognise
any of
these?

Typically for: Sales Directors · Heads of Commercial · Regional Managers · Team Leaders

  • Your managers can tell you exactly where every deal sits in the CRM. None of them can tell you why the buyer has gone quiet.

  • One-to-ones have become pipeline reviews. The conversation is about numbers and next steps, never about what the seller is actually failing to understand.

  • Your best seller was promoted to manage. Their own numbers were exceptional. Their team’s numbers are not — because nobody taught them that managing is a different discipline entirely.

  • When a deal is in trouble, your manager takes it over and rescues it personally. The deal closes. The seller learns nothing. The dependency deepens.

  • Coaching happens when there is time. There is never time.

The Commercial Cost

What this actually costs you

A manager who inspects rather than coaches is not neutral — they are actively expensive. Every deal they rescue personally is a lesson their team did not learn. Every pipeline review that skips the underlying thinking guarantees the same mistake recurs next quarter.

The compounding effect is what makes this so costly. A team of eight sellers led by an inspector improves slowly, if at all. The same eight, led by someone who can diagnose what each of them is misreading about buyers, improve continuously and independently.

The cost is also structural. Organisations where commercial capability sits with managers rather than being built into sellers carry permanent key-person risk, cannot scale hiring efficiently, and find that performance collapses whenever a strong manager leaves.

"A manager who solves the problem has solved one problem. A manager who teaches the thinking has solved every version of that problem that will ever appear."

What We Change

What we change

We work directly with your commercial leaders to build three capabilities that most have never been formally taught.

Diagnostic instinct. The ability to listen to a seller describe an opportunity and identify what they have misread — not what they did wrong procedurally, but what they have failed to understand about the person deciding.

Coaching under commercial pressure. Anyone can coach in a quiet week. We build the discipline to keep coaching at quarter-end, when the instinct to intervene and close it yourself is strongest and most damaging.

Language and framework consistency. When every manager assesses opportunities using a different mental model, the organisation cannot forecast, cannot compare, and cannot develop people systematically. We install a shared commercial language.

Before
After
Pipeline reviews focused on status and next steps
Coaching conversations focused on what the buyer has not yet been understood to want
Managers rescue troubled deals personally
Managers develop the seller’s capacity to rescue it themselves
Performance conversations are retrospective and numerical
Performance conversations are diagnostic and forward-looking
Coaching happens when there is spare time
Coaching is structured, scheduled and treated as the primary managerial output
Team improvement depends on hiring better people
Team improvement is generated internally, continuously
Commercial capability concentrated in the manager
Commercial capability distributed across the team and retained
How We Work

The same four phases.
Applied to this problem.

Every YouFirst engagement follows the same architecture. The format changes. The sequence never does.

I
Phase One
Commercial Diagnostic

We establish whether the problem you have described is the problem you actually have. Typically two to three weeks, and non-negotiable.

II
Phase Two
Strategic Architecture

The intervention is designed around what the diagnostic found — not selected from a catalogue of standard modules.

III
Phase Three
Embedded Delivery

Delivered by the founder, applied to live opportunities, with reinforcement scheduled at known reversion points.

IV
Phase Four
Measured Impact

Measured against the commercial metrics agreed before we began. At ninety days, six months and twelve months.

Read the full methodology
What This Engagement Includes
  • Leadership diagnostic — assessment of current coaching behaviour across the management layer, based on observed one-to-ones and pipeline conversations
  • Manager development programme — delivered on-site, virtually, or in a blended format, built around the specific gaps identified
  • Coaching frameworks — practical structures your managers keep and use permanently, not slideware
  • Live coaching supervision — we sit in on real one-to-ones and real deal reviews, then debrief with the manager privately
  • Shared commercial language — a consistent model for assessing opportunities used across the entire management layer
  • Reinforcement sessions — scheduled at the intervals where reversion to old habits typically occurs
Expected Outcome

What we measure, and why these measures.

We agree your metrics before the engagement begins. These are the three we recommend for this work — though the final set is always specific to your commercial situation.

Measure 01

Team-wide performance distribution

Whether improvement is concentrated in top performers or spread across the team — the clearest indicator that coaching is working rather than selection.

Measure 02

Manager time allocation

The shift in how managers spend their week, from inspection and administration towards structured development conversations.

Measure 03

Forecast accuracy

When every manager assesses opportunities using the same framework, forecast reliability improves measurably.

Outcome data required

This section currently explains what YouFirst measures but cannot yet show what those measures have moved to on previous engagements. Once available, each card above should carry an actual figure — for example, an average percentage improvement in conversion across completed engagements.

Please supply, for any completed engagement in this service area:

  • Baseline figure before the engagement and the figure afterwards
  • The time period over which the change was measured
  • Client sector and approximate size, even where the name must stay confidential
  • Written client permission to publish, in whatever anonymised form they will agree to

Nothing here will be estimated or illustrated. Until real figures exist, this section stays as written — explaining the measurement discipline, which is itself a differentiator, without implying results we cannot evidence.

Evidence

What clients say about this work.

Client evidence required for this service

This section is built to hold two testimonial cards and one short case study for Commercial Leadership specifically, using the same card components as the homepage. Generic firm-wide testimonials are considerably less persuasive here than evidence tied to this particular engagement type.

For each testimonial, please supply:

  • The quotation, in the client’s own words
  • Name and job title, or an agreed anonymised form such as “Sales Director, industrial manufacturing”
  • Company name and sector, or sector alone where the name is confidential
  • Written permission to publish in the agreed form

A single named, specific testimonial outperforms five anonymous general ones. If only one client will agree to be named, that is enough to launch this section.

Common Questions

Before you
get in touch.

If your question is not here, a discovery call is the fastest route to an honest answer.

It is frequently the source of the problem rather than the solution. Exceptional sellers often succeed through instinct they have never had to articulate. When they move into management, they cannot teach what they cannot explain — so they default to inspecting activity, or to taking deals over personally. Our work makes their instinct explicit and therefore transferable.
Formal delivery is designed around commercial reality — typically half-day sessions rather than multi-day residentials. But we should be direct: this work requires managers to change how they spend their existing time, not simply add to it. If the organisation is not prepared for managers to spend less time on inspection and more on development, the programme will not produce a durable result.
It works considerably better when the whole layer participates, because a shared commercial language only functions if everyone speaks it. We have run partial-layer engagements successfully, but we will tell you honestly during the diagnostic if we believe the split will undermine the outcome.
The diagnostic will usually reveal this, and we will tell you. Not everyone who is excellent at selling should be managing, and a development programme cannot resolve a fundamental role mismatch. We would rather identify that in week two than in month nine.
