You can read a room. You can rescue a deal nobody else could. You find the angle your team misses, reliably, and you have done it for years. None of that is transferable while it remains intuition — which means the business cannot grow beyond your personal capacity, and cannot survive your absence.
Typically for: Founders · Owner-managers · Chief Executives · Commercial Directors
The largest deals still require your personal involvement. Your team can start them. Only you can finish them.
You have tried to explain how you do it. The explanation comes out as generalities — “listen properly”, “build the relationship” — which your team already believes they are doing.
When you step back, revenue becomes fragile. Holidays are not restful. A serious illness would be a commercial event, not just a personal one.
You have hired experienced commercial people who underperform relative to their history. The problem is not their capability — it is that the thing that makes this business work has never been written down.
You are the bottleneck in your own growth, and you are aware of it, which makes it worse rather than better.
Concentrated commercial capability looks like strength. It is measured as risk by anyone assessing the business from outside.
It caps growth. If the largest opportunities require your personal attention, the number of large opportunities the business can pursue is limited by your calendar. No amount of hiring changes this while the capability remains unarticulated.
It depresses valuation. Acquirers and investors discount owner-dependent revenue heavily and openly. A business whose commercial performance is inseparable from one individual is a different asset from one with a transferable commercial system — and it is priced accordingly.
It carries personal cost. Founders in this position rarely step back for long enough to think strategically, because stepping back has an immediate and visible revenue consequence. The business consumes exactly the attention it needs to escape the pattern.
"You cannot delegate intuition. You can only delegate what you have made explicit."
This engagement works in the opposite direction to conventional consulting. We are not bringing you a methodology. We are extracting yours.
Extraction. Through structured sessions, live deal observation and detailed interrogation of how you actually make commercial judgements, we surface the model you are running without knowing you are running it. This phase is uncomfortable and it is where the value originates.
Codification. We convert that intuition into an explicit commercial framework — written, structured, and specific enough that someone else can apply it to a real opportunity and reach a similar judgement.
Transfer. We then build the framework into the organisation: training the commercial team in it, equipping managers to coach against it, and establishing how it will be maintained and improved once we are no longer involved.
The work also addresses what many founders find hardest — the behavioural change required to actually stop intervening. A codified system that the founder continues to override produces nothing but a documented account of how the founder does it.
Every YouFirst engagement follows the same architecture. The format changes. The sequence never does.
We establish whether the problem you have described is the problem you actually have. Typically two to three weeks, and non-negotiable.
The intervention is designed around what the diagnostic found — not selected from a catalogue of standard modules.
Delivered by the founder, applied to live opportunities, with reinforcement scheduled at known reversion points.
Measured against the commercial metrics agreed before we began. At ninety days, six months and twelve months.
We agree your metrics before the engagement begins. These are the three we recommend for this work — though the final set is always specific to your commercial situation.
The proportion of closed business requiring the founder’s personal participation. The central measure of whether transfer has genuinely occurred.
How quickly new commercial hires reach productive output once an explicit system exists for them to inherit.
The shift in how the founder’s week is spent, from transactional deal involvement towards strategic work only they can do.
This section currently explains what YouFirst measures but cannot yet show what those measures have moved to on previous engagements. Once available, each card above should carry an actual figure — for example, an average percentage improvement in conversion across completed engagements.

Nothing here will be estimated or illustrated. Until real figures exist, this section stays as written — explaining the measurement discipline, which is itself a differentiator, without implying results we cannot evidence.
This section is built to hold two testimonial cards and one short case study for Executive Advisory specifically, using the same card components as the homepage. Generic firm-wide testimonials are considerably less persuasive here than evidence tied to this particular engagement type.
For each testimonial, please supply:
A single named, specific testimonial outperforms five anonymous general ones. If only one client will agree to be named, that is enough to launch this section.
If your question is not here, a discovery call is the fastest route to an honest answer.
Extraction produces the framework. This is how it gets built into the wider commercial team.
